Making natto is not difficult, but it is a controlled fermentation. When a batch goes wrong, the useful question is usually not “Is the starter bad?” but “Which fermentation variable changed?”

This guide is designed for home fermenters using a natto starter culture and ordinary dry soybeans.

First: what successful natto should look like

Properly fermented natto develops a characteristic sticky, string-forming texture when stirred. The beans should remain recognisable rather than turning into a smooth paste. The aroma is distinctive and fermented; it can be strong, especially when you first encounter natto.

After the warm fermentation stage, refrigeration helps the batch settle and develop its characteristic texture.

Problem 1: My natto is not sticky

This is one of the most common questions. Start with the process rather than adding more starter.

  • Temperature: aim for approximately 40–43°C during the main fermentation.
  • Time: a typical batch takes around 22–24 hours, but your setup can shift the timing.
  • Soybeans: they need to be cooked very soft. Undercooked beans make poor fermentation material.
  • Culture mixing: distribute the starter evenly across the cooked beans.
  • Refrigeration: allow the fermented beans to chill after the warm stage before judging the final texture.

Problem 2: Nothing seems to be happening

Check the temperature first. Natto fermentation is much warmer than many familiar home ferments. A room-temperature kitchen may be too cool, particularly in an air-conditioned home.

Also check whether your fermentation setup is actually holding temperature for the full fermentation period rather than briefly reaching the target and then cooling down.

Problem 3: The beans are too dry

Moisture matters. Soybeans should be cooked until soft before inoculation, and the fermentation environment should not allow the surface to dry out. Use a suitable container and cover that protects the batch while allowing the fermentation setup to function as intended.

Problem 4: The smell is strong

A strong fermented aroma is not automatically a failed batch. Natto has a characteristic smell and taste that can be surprising to first-time eaters.

Look at the whole batch: texture, appearance, fermentation time and process conditions matter more than simply asking whether the smell is “strong.” If you see obvious contamination or anything clearly inconsistent with normal fermentation, do not eat the batch.

Problem 5: The soybeans are hard

Go back to cooking. Natto starts with very soft cooked soybeans. If the beans remain firm after cooking, the fermentation will not behave as intended.

Pressure cooking is convenient because it can produce consistently soft beans, but cooking time varies with equipment, soybean size and soaking.

Problem 6: The top dries out

A dry surface can indicate that the fermentation environment is not retaining enough moisture. Review your container depth, covering method and humidity. Avoid repeatedly opening the container during fermentation simply to check progress.

Problem 7: My next batch worked differently

This is where fermentation becomes an experiment. Record the soybean brand, soaking time, cooking method, approximate temperature, fermentation duration and container setup.

Then change one variable at a time. If you change the beans, temperature, container and fermentation time simultaneously, you will not know what fixed the problem.

A simple natto troubleshooting checklist

  1. Were the soybeans soaked adequately?
  2. Were they cooked very soft?
  3. Was the starter mixed evenly?
  4. Did the fermentation stay around 40–43°C?
  5. Did the batch ferment for roughly 22–24 hours?
  6. Did the surface stay appropriately moist?
  7. Did you refrigerate the batch after warm fermentation?
  8. Did you change more than one variable from your previous batch?

When to discard a batch

Do not taste-test a batch that shows obvious signs of contamination or anything that looks clearly abnormal. When in doubt, discard it and restart with clean equipment and a controlled process.

Make the next batch more repeatable

The easiest way to improve at-home natto is to make the process boring: use the same soybean type, same cooking method, same container, same temperature target and same fermentation time. Once you can reproduce a good batch, experiment.
